Overview

Move beyond generic AI

Many organisations are somewhere between curiosity and frustration with AI. There's been a pilot, or a licence trial, or an assistant someone built that impressed people in a demo and hasn't been used since. Generic AI tools can't reach your business data, don't know your processes, and can't be trusted with anything that matters, so they stay a novelty. Valto builds the version that works. Our consultants start with whether your data and permissions are ready, identify the use cases where an agent will genuinely be used, then design, build and govern agents grounded in trusted business information. We model the running cost before you commit, because consumption-based AI pricing is where most organisations get an unwelcome surprise. The result is a small number of agents people actually rely on, with security and governance in place from the start, rather than a wider rollout nobody trusts.

Valto's AI maturity model

Where are you on the AI journey?

Most organisations we speak to are further back than they think, and that's not a criticism. AI adoption follows a fairly consistent path, and the work that matters is different at each stage. We use a four-stage model to establish where you are before recommending anything. Being honest about your stage saves money. Most stalled AI projects are prototypes that were treated as deployments.

Envision

You know AI matters but not where it applies to you. The work here is identifying real use cases, assessing whether your data and permissions could support them, and building a business case. Most organisations are here for longer than they expect.

Prototype

You're testing. The work is proving value quickly on a contained use case, with a clear measure of success agreed before you start - so the pilot ends in a decision rather than in limbo.

Deploy

Something works and needs to reach real users. The work shifts to security, grounding, governance, adoption and support - the parts a proof-of-concept skips and production can't.

Productionise

AI is part of how the organisation runs. The work becomes managing cost, monitoring quality, retiring agents that aren't used, and extending into the next set of processes deliberately.

Our Copilot Studio services

Identify the right opportunities

We help organisations identify high-value use cases, prioritise opportunities and create a clear roadmap for practical AI adoption. We also assess readiness - data quality, permissions hygiene, governance position and internal capacity, so the roadmap starts from where you actually are.

Why work with our AI specialists?

Most organisations don't need more AI tools. They need AI that understands their people, processes and information - and someone willing to say when it isn't ready yet.

Readiness assessed before build

We check whether your data, permissions and processes can actually support an agent, because that's the most common reason AI projects stall after the pilot.

Security and oversharing addressed first

An agent can only surface what its permissions allow. We review where your data sits and who can reach it before an agent is pointed at it.

Consumption cost modelled up front

Copilot Studio is billed by usage, not seats. We model likely consumption before build, so cost is a decision rather than a discovery.

Use cases chosen for adoption, not demo appeal

The impressive agent and the useful agent are rarely the same. We prioritise the ones people will return to.

Honest about the right platform

Copilot Studio, Microsoft 365 Copilot, Azure AI Foundry or a Power Platform solution - we'll tell you which fits your requirement, including when the answer isn't Copilot Studio.

Governance for what comes next

Environment strategy, data policies, agent ownership and review processes, so a second and third agent don't become a governance problem.

Common AI challenges we solve

Expertise for the reasons AI projects stall

Most AI projects don't fail in the build. They stall because the data wasn't ready, the permissions were never audited, nobody agreed what success looked like, or the running cost arrived as a surprise. Our consultants surface these before development rather than after the pilot. We help organisations address:

  • Business information scattered across systems with no single trusted source
  • SharePoint and Teams permissions never audited, so an agent surfaces more than it should
  • Pilots with no agreed measure of success, which end in neither adoption nor a decision
  • Consumption-based costs that scale with usage in ways nobody modelled
  • No governance position on what staff may put into AI tools

Turn Copilot Studio capability into business value

Copilot Studio provides the platform. Valto provides the judgement about where an agent is worth building. Our consultants target AI at the processes where it changes something measurable.

Agents grounded in policies, documentation and knowledge bases answer the questions your teams currently ask each other, which is where most of the recoverable time sits.
IT, HR and service teams handle the same requests repeatedly. An agent resolves the routine ones and routes the rest with context attached.
Support capacity increases without recruitment, and the specialists you already employ spend more time on work only they can do.
An agent grounded in approved sources gives the same answer every time, which manual processes and long email chains rarely manage.
Where Microsoft 365 Copilot lacks business-specific knowledge or process context, custom agents fill the gap rather than duplicating the licence.
Establishing security, ownership and review practices on the first agent is what makes the fifth one straightforward instead of alarming.

Common Copilot Studio use cases

The most successful AI agents start with a clearly defined purpose. Rather than attempting to solve every problem, they focus on making information easier to access, reducing repetitive work and supporting specific business processes.

Policy & procedure assistant

We build agents that help employees find answers across policies, handbooks and documentation without asking a colleague.

IT support agent

We build agents that resolve common requests and guide users through troubleshooting before a ticket is raised.

Knowledge hub assistant

We build agents that search across trusted business information held in multiple systems.

HR assistant

We build agents that support onboarding, benefits, training and employee questions.

Customer enquiry agent

We build agents that provide immediate answers and route complex requests to a person with context attached.

Project & delivery assistant

We build agents that surface project information, documents and status updates on request.

How we deliver Copilot Studio projects

Our simple five-step process is clear and transparent from start to finish. From establishing readiness and identifying use cases, through to building, governing and supporting AI your teams will trust.

  1. Man looking into clouds
    1

    Discovery

Establish readiness and find the use cases

We work with stakeholders to understand business objectives, identify use cases and assess whether your data, permissions and processes can support them. This is where we're honest about what needs fixing first.

  2. SharePoint Consultant hosting a requirements workshop
    2

    Design

Define the agent and its boundaries

Together we define user journeys, knowledge sources, interaction patterns and the limits of what each agent should attempt, plus the measure of success it will be judged against.

  3. People working on computers
    3

    Build

    Deliver connected, grounded agents

Our specialists develop Copilot Studio agents that connect to business systems and knowledge sources, tested against real questions from real users rather than a demo script.

  4. Microsoft 365 Deployment Services
    4

    Launch

    Adoption & governance together

We establish security, governance and responsible AI practices alongside rollout and user education, so adoption and control arrive at the same time.

  5. 5

    Optimisation

    Keep it trusted

As AI capabilities evolve, we refine grounding and scope, monitor quality and consumption cost, and identify the next opportunities worth pursuing.

An agent is only as good as the data it can reach

An AI agent is a way of asking questions of your own information. If that information is scattered, duplicated or wrongly permissioned, the agent inherits every one of those problems and presents them confidently. Valto brings together expertise across Microsoft 365, SharePoint, Dataverse, Power Platform, Dynamics 365, Microsoft Fabric, security and Azure. That allows our specialists to fix what the agent depends on, not just build the agent — and to recognise when the useful work is data and permissions rather than AI at all. Getting that foundation right is what separates an agent people trust from one they stop using after a fortnight.

Questions, answered plainly

Practical answers on what an AI agent project involves, what it costs to run, how we keep your data secure, and how to tell whether you're ready.

Readiness comes down to three things: whether your information is findable and reasonably consistent, whether permissions are correct, and whether you have a use case with an owner. We assess all three before recommending a build. If you're not ready, we'll tell you what to fix first - that conversation saves more money than any agent we could sell you.
Copilot Studio is billed by consumption rather than per seat, so cost scales with how much the agent is used. That's manageable but it needs modelling, an agent that succeeds can cost more than one that's ignored. We estimate likely usage during design and set out what a successful rollout would cost before you commit.
Yes, and the security question is really a permissions question. Agents respect the access rights already in place, which means existing permission problems become visible fast. We review where your data sits and who can reach it before pointing an agent at it and configure grounding so an agent only draws on approved sources.
Not if the underlying permissions are right - and this is exactly why we check them first. The common failure is an agent surfacing a document that was technically accessible to everyone but that nobody had ever found. We treat permission review as part of AI delivery rather than a separate IT project.
They solve different problems. Microsoft 365 Copilot works inside your existing Microsoft apps. Copilot Studio builds custom agents grounded in your specific data and processes. Azure AI Foundry suits advanced solutions with custom models. Many organisations need a combination, and we'll set out which applies to your requirement, including when none of them is the answer yet.
A well-scoped agent on reasonably prepared data can be delivered in weeks. The variable is almost never the build, it's the state of the information the agent needs and whether permissions need attention first, which is why we assess that at the start.
Yes, and it's a common position. Prototypes usually stall for predictable reasons: no agreed measure of success, no owner, unresolved grounding or permissions, or no governance route to production. We assess what exists, identify what's missing and give you a route forward, or a straight recommendation to stop, where that's the right answer.
Your choice, and we'll make it explicit. Agents need an owner, a review cadence and someone monitoring quality and cost. Some organisations take that on with knowledge transfer from us; others prefer we retain it. Either way it's defined rather than assumed.
Microsoft 365 Copilot is a licensed assistant working across Word, Excel, Outlook and Teams on the data you already have access to. Copilot Studio is a platform for building custom agents grounded in specific business data and connected to your systems, which can also extend Microsoft 365 Copilot with knowledge it wouldn't otherwise have.
